ClearLedger's first question is not whether finance leaders like the idea. It is whether one declared configuration can produce evidence strong enough to decide the next bounded investment. The operating boundary fixes that question, its authority, and everything deliberately outside it.
Set the Operating Boundary
The operating boundary is the declared offer, population, path, evidence window, authority, and specialist limit within which one GTM decision cycle runs.
ClearLedger's first test run uses an accounting-partner introduction, direct follow-up, and one guided diagnostic. The evidence must show which eligible buyer received which exposure and whether the required diagnostic inputs arrived; a pooled activity total cannot answer that question.
The work starts from an approved offer version. Revenue Design retains authority over the offer, package, and price; Finance over the economic screen; Legal and privacy owners over their requirements; and delivery owners over feasibility and customer obligations. GTM configures the entry test, preserves its evidence, and routes questions back to those owners rather than changing their decisions silently.
A decision cycle is time-bounded even though GTM work is ongoing. A new segment, geography, channel, product version, or commercial motion can reopen selected questions while accepted configurations continue elsewhere. Mark each exploratory configuration and cohort so current operations and new tests are not pooled by accident.
Execution during a test is still real business activity. Preserve consent, customer promises, financial records, delivery commitments, and specialist approvals. Build durable automation only after the receiving owner accepts the definitions it would encode.
Assign Decision Rights
One person may hold several roles in a small company, but every material decision needs one named authority.
| Role | Decision or duty that cannot remain implicit |
|---|---|
| Executive sponsor | Approves the time and spend envelope and resolves only the appeals reserved to this role; may not rewrite a stop rule after seeing the result. |
| GTM owner | Maintains the One-Sheet and test register, recommends the disposition, convenes review, and records the approved decision. |
| Revenue Design owner | Decides whether evidence warrants changing the Unit Map, package, offer, or price. |
| Channel owner | Executes the declared exposure plan and records deviations; does not alone decide whether the configuration is viable. |
| Analytics or Revenue Operations owner | Maintains cohort rules, formulas, exclusions, and data-quality checks and states what the evidence can support. |
| Finance owner | Reviews acquisition effort, delivery burden, cash timing, contribution assumptions, and capacity limits. |
| Marketing Operations owner | Accepts or rejects the handoff before encoding lifecycle, routing, and measurement rules. |
For a continue, reset, stop, stabilization, or handoff decision, record who recommended it, who approved it, the evidence used, limitations, and the next decision date.
Test the Boundary Before Exposure
Before activity begins, a second operator should be able to answer four questions from the One-Sheet and linked records:
- Which offer version and buyer population are eligible, and what is excluded?
- Which configured path and exposure records will produce comparable evidence?
- Which event informs the decision, over what window, and under which continue, reset, stop, or inconclusive rule?
- Who owns execution, data quality, economics, specialist review, and downstream acceptance?
If an answer is missing, obtain the decision or record the uncertainty before adding exposure. A referral-led services firm may not need a separate paid-channel test; a self-service product may need product exposure and assisted-sales paths measured together. Use only the detail required by the actual decision.
Diagnose an Uninterpretable Cycle
An entry cycle with no review date or disposition rule can become indefinite activity. Multiple channels without exposure records, separable cohorts, or an explicit combined design make interpretation harder but do not erase the commercial result. Activity without the declared activation event may reflect the offer, segment, message frame, motion, execution, timing, event definition, capture, or channel fit. Preserve those alternatives and narrow the next test instead of assigning one cause from the dashboard.
Conclusion
You can now state one GTM decision cycle precisely enough for another operator to identify the eligible population, configured path, evidence window, disposition rule, and decision owners. The boundary also shows which offer, financial, delivery, and specialist decisions remain outside GTM authority.
Chapter glossary
- Operating boundary: The declared offer, population, configured path, evidence window, authority, and specialist limits within which one GTM decision cycle runs.
- GTM decision cycle: A time-bounded market-entry test that ends in a recorded continue, revise, stabilize, stop, or inconclusive decision.
- Decision rights: The named authority to recommend, approve, implement, accept, or reopen a material GTM choice.
